Step 3: Live-Coaching

Live-Coaching

DRIVING CHANGE REAL-TIME

After laying the groundwork in the earlier stages, live-coaching is where the real transformation begins. This stage is all about partnering with team leaders on the shop floor to help them apply the tools, behaviors, and techniques needed to achieve daily performance goals.

But it’s not one-size-fits-all—our coaching is guided by the priorities and questions the team leader identified during the Case for Change stage.

Building Confidence and Competence

Throughout the live-coaching process, we provide feedback and guidance tailored to the team leader’s specific challenges and strengths. If knowledge gaps are identified, we incorporate short training sessions or workshops to address them. Our approach ensures that team leaders not only understand what’s expected of them but feel confident in delivering it.

Each live-coaching session begins with a review of the team leader’s coaching questions and goals. These questions might revolve around managing performance meetings, empowering teams to solve problems independently, or improving alignment with overall targets. By focusing on their specific needs, we ensure that our coaching sessions are targeted and impactful.

Start of Shift: Setting the Tone

We often begin the day with the start of shift meeting, working alongside the team leader to:

  • Review the goals and priorities for the shift.
  • Ensure adequate information exchange from the previous shift to the next.
  • Discuss any expected challenges and how to address them going forward into the shift.

This collaborative approach sets a clear direction and builds confidence for the day ahead.

On the Shop Floor: Observing Standard Work

Next, we spend time on the shop floor, observing how the standard ways of working are being followed and applied. We look at:

  • Whether the processes and expectations are clear and visible to the team.
  • How well performance metrics are displayed and whether they connect to broader goals.
  • Whether team members feel empowered to solve problems independently or require constant support.

This step is crucial for identifying gaps and helping team leaders build better systems and habits.

Problem-Solving and Collaboration

Empowering teams to manage issues independently is a core focus of live-coaching. We evaluate how effectively problems are being escalated and addressed:

  • Are teams able to resolve challenges quickly and efficiently?
  • Are departments like engineering or the technical team providing timely and effective support?

If gaps are identified, we coach team leaders on how to foster stronger cross-functional collaboration and better equip their teams to handle issues.

Performance Meetings: Managing for Success

Performance meetings are another critical area we address during live-coaching. Together, we:

  • Observe how well these meetings provide actionable insights for managing the shift and the next 24 hours.
  • Identify opportunities to make discussions more focused and aligned with shift priorities.
  • Coach on techniques to ensure meetings drive clarity and accountability.

These sessions are an opportunity to refine leadership behaviors and ensure the team leader has the information they need to manage the shift successfully.

Why Live-Coaching Matters

Live-coaching bridges the gap between theory and practice. By working alongside team leaders in real-time, we help them build the skills, confidence, and systems they need to drive success every day. It’s not just about fixing today’s problems—it’s about empowering leaders to create a culture of continuous improvement that lasts.
